Before you roll your eyes and say this is way too simple. There is no way this will work. Consider that much of the time we don’t go all in on tools like this. We’re never truly committed. Being an entrepreneur myself, I hate feeling restricted, I am rebellious by nature and I like these tools in theory but historically had a hard time sticking to them.I would tell myself, “I’m doing it in spirit.” But I have found that when I go 100% in on a proven methodology deliberately with discipline I do end up getting the results promised. However, anything short of that doesn’t work.

It is my experience that the more leaders stick to the script of proven processes the more disciplined and organized and better organizations run. If you are serious about elevating and delegating try the apprenticeship square.

What is the Apprenticeship Square?

Kathleen has developed a tool called the Apprenticeship Square, which is a step-by-step approach to teaching tasks:

  1. Show Them How: Begin by demonstrating the task to your team member.
  1. Do It Together: Work on the task together, allowing them to ask questions and learn.
  1. Observe and Feedback: Let them perform the task while you observe and provide feedback.
  1. Independent Execution: Finally, they do the task on their own, reporting back to you as needed.

Kathleen is very clear that she actually takes the square out for every task she is intending to delegate. She is very methodical about it. The person she is teaching is very clear on which part of the square they are in. 

This is where entrepreneurs struggle. We don’t like to be methodical.  We take the idea of this to heart but we don’t actually do it with the discipline of getting the square out. We do it “our way,” we take the approach “in spirit.” However, when we don’t do it in a deliberate disciplined manner we lack clarity and mistakes are made. Then we go back to the old way of doing things and claim that approach doesn’t work. The trick is to actually use the square visual. Talk through this as a methodical approach, make sure you and the person you are delegating the work to are clear on which step you are on and clear when the official hand off has been to the next step.

Kathleen also discusses how she communicates in the process so that her delegation technique doesn’t come across as micromanaging: “I just started to teach them how to be in communication. How I like to receive and give communication, I told them that me asking a lot of questions didn’t mean I was micromanaging them, and so on.” She believes that clear and open communication is essential to prevent misunderstandings and build trust.

For example, if an employer offers 2 weeks (10 days) of vacation per year, an employee who works 40 hours per week will accrue 5 days of vacation per year (2 weeks / 40 hours = 0.05). This type of policy is common in the United States.

Unlimited PTO Policy

Unlimited PTO policies are less common in the United States, but they are becoming more popular as companies seek to attract and retain top talent. With an unlimited PTO policy, employees do not accrue vacation days; instead, they can take time off as needed, subject to approval from their supervisor. This type of policy is more common in Europe and other parts of the world.

Another option is to use a paper-based system. This can be as simple as creating a form that employees can fill out and submit to their supervisor for approval.

This sounds super basic but I swear giving a general lay of the technology landscape of your company helps new employees acclimate sooner.

Many people forget to show new employees all the software and tools that the company uses. This can be a big mistake because different companies may use the same software in different ways. This step is crucial to ensure that the virtual assistant can understand how everything works and be productive as soon as possible.

Create a Training Calendar and Set Realistic Expectations

After you’ve defined key items like the number of hours expected, working hours, list of tasks, types of tasks, and detailed instructions many business owners or managers immediately want new employees to spend all their time learning software or project management tools step by step before getting into the actual work.

We have found that integrating the software training with the hands on training is actually better for a few reasons.

First, you are not going to have time to drop everything and train someone all day for two weeks. The software tutorials give the person time to work independently while the people training them get their work done.

Incorporate Your Entire Team In The Training

Secondly, you can design each day where the new member is learning from different people and has time to just do software training. Ideally, no one person is responsible for all the training.

Is there an easy task that they could start doing an hour a day starting tomorrow? Making the virtual assistant feel productive as quickly as possible makes them proficient in the easiest tasks first and then level up to the harder tasks.

Have proficiency benchmarks identified in your calendar. This way the calendar invite creates the conversation about how fast they are learning and becoming productive. Everyone knows if they are measuring up or not based on set expectations. If the virtual assistant is falling short they are fully aware that they need to step it up.

You should be able to define these key questions:

I recommend writing the nuanced feedback in a Google document then having scheduled meetings where you give feedback so none of the feedback is forgotten. 

If someone is just starting to do a task you demonstrated on their own. Work with them on webcam for a little bit so they can ask you questions live just like they would if they were in your office.

We want our virtual assistants to be just as good as any of our in-office employees. To make that happen, we need to genuinely treat them as they are part of our team.

Virtual assistants’ hours and pay can be complicated. One of the questions we are most asked is, “What hours should my virtual assistant work?”
